24/7 GameOps coverage for a persistent online war game.

Zumidian provided Reto Moto with embedded incident response, ping monitoring, and release operations support, reducing the operational burden on the internal team while supporting a persistent live-service environment.

Overview

A persistent online war game with no convenient offline window.

Heroes & Generals was a persistent, free-to-play online war game with more than 19 million registered players. Players expected the frontline to be available whenever they logged in, which made operational coverage, release reliability, latency visibility, and incident response part of the product experience.

  • Large free-to-play player base
  • Persistent online game environment
  • Sustained backend pressure
  • Proprietary engine and distribution infrastructure

Challenge

Maintaining 24/7 live-service coverage without consuming the engineering roadmap.

Reto Moto needed reliable operational coverage while continuing to develop, improve, and expand Heroes & Generals. Internal expertise mattered, but that expertise should not be consumed by overnight monitoring, alert qualification, release validation, and repetitive operational tasks.

  • Incidents could surface at any hour, in any region.
  • The operating model had to account for proprietary infrastructure and third-party storefronts.
  • Engineering teams needed to stay focused on game development and content delivery.
  • Alert noise, escalation delays, and key-person dependency increased operational risk.

Zumidian's Role

An embedded 24/7 GameOps layer inside Reto Moto's operational environment.

Zumidian did not replace internal expertise. It prevented that expertise from becoming the last line of defence every time an operational issue appeared outside normal working hours.

  3. 3

    Respond

Execute approved runbook actions and coordinate with Reto Moto engineers when specialist input is needed.

  4. 4

    Validate

Confirm recovery through dashboards, synthetic checks, ping monitoring, and player-impact signals.

  5. 5

    Report

Provide incident notes, summaries, and operational reporting for shared visibility.

Results

Proof based on operational consistency, not inflated claims.

The value of the engagement was repeatable execution: fast acknowledgement, continuous coverage, and structured release support for a mature live-service game.

Business Impact

More engineering focus. Less operational drag.

Zumidian reduced the operational burden on Reto Moto's engineering team, allowing internal resources to remain focused on game development, content delivery, and platform improvements while Heroes & Generals remained continuously covered.

  • Reduced overnight and weekend on-call pressure.
  • Faster incident qualification and response.
  • More consistent release and deployment support.
  • Lower key-person dependency for repeatable operations.

Zumidian's Game Operations has been our partner for a few years now and continue to exceed our expectations on a daily basis. Fast issue response, resolution and communication is just normal for them and working closely together makes Zumidian a natural extension of RetoMoto from an operation standpoint.
